试点系统如何组成

流程能够运行，人工复核有明确节点。

我们明确完成任务所需的步骤、信息和工具，以及各环节由谁负责。试点可以结合新组件与现有工具来开展。

    Capture the request and relevant context. 记录具体需求与相关背景。

  2. Draft with sources 依据资料起草答复

    Use approved material to prepare a draft with source references. 根据经过审核的资料形成答复草稿，并标明来源。

  3. Review & respond 复核后答复

    A designated reviewer checks and approves the response before it is sent. 由指定人员核实并批准后，再发送答复。

The pilot design defines access permissions, review points, and what must be recorded during the test. 试点设计同时明确访问权限、复核节点，以及测试过程中需要保留的记录。

试点如何开展

明确任务，做好准备，开展测试，评议结果。

启动前，我们共同确认试点范围、职责分工、参与人员、评价标准、时间安排和费用，并明确哪些情况下需要暂停试点。

  1. Define the test 明确测试任务

    Choose the task, representative cases, and evidence needed to answer the main question. 选定具体任务和有代表性的案例，明确需要收集哪些证据来回答核心问题。

  2. Prepare the system 做好系统准备

    Confirm the design, who will build or configure the system, access permissions, and review responsibilities. 确认系统设计、由谁搭建或配置系统，并落实访问权限与复核职责。

  3. Run & observe 运行并观察

    Use the system within the agreed conditions. Record results, interruptions, and user feedback. 按约定条件开展实际使用，记录任务结果、受阻环节和使用者反馈。

  4. Revise & review 调整并评议

    Make agreed changes, then review the findings and identify what still needs testing. 完成约定的调整后，共同评议测试发现，明确哪些问题仍需进一步验证。

演示成功之后，更要看实际表现。

测试前，我们共同确定评价标准。根据任务特点，检查系统是否有用、结果质量如何、处理需要多长时间、人工复核需要多少投入，以及异常情况能否得到妥善处理。

  1. Does it help with the task? 是否真正帮助完成任务？

    Observe whether people can complete the intended work and find the result useful. 观察使用者能否完成预定任务，以及结果是否对他们有实际帮助。

  2. Are the results reliable for the agreed task? 结果能否满足这项任务的要求？

    Test representative cases. Check the results, relevant sources, errors, and the human review required. 用有代表性的案例检查结果、相关资料依据和错误情况， 并确认需要哪些人工复核。

  3. Can the team keep the work running? 团队能否支持流程持续运行？

    Record handovers, access issues, exceptions, and the staff effort needed to keep the task moving. 记录交接、访问权限问题和异常情况， 以及推进任务所需的人力投入。

AT THE END 试点结束时

Documented findings. A recommendation for the next step. 留下测试记录，提出下一步建议。

We bring together the findings, test limitations, agreed design changes, and reasons for the recommendation. Specific deliverables are agreed when defining the pilot scope. 我们汇总测试发现、验证的局限、约定的设计调整， 以及下一步建议的依据。具体交付内容在确定试点范围时共同约定。

BEFORE THE PILOT STARTS 启动前需要落实

Confirm the task, required access, participants’ availability, and a designated owner. Address any gaps before testing begins. 明确测试任务，落实所需访问权限，确认参与人员能够投入时间， 并指定负责人。尚未具备的条件，应在测试开始前补齐。
